The Challenge

Momentum is a boutique fitness studio offering 30+ classes per week across three instructors. Bookings were managed through a shared Google Sheet — clients would text, call, or message on Instagram to reserve spots.

The result was predictable: double-bookings, missed cancellations, classes that appeared full but had empty mats, and an owner spending two hours every Sunday manually reconciling the week's schedule.

She'd tried two off-the-shelf booking platforms. Both were bloated with features she didn't need and missing the one thing she did — a simple waitlist that actually worked.

Our Approach

Through the Bridge conversation, we mapped out the real workflow: how clients book, how instructors check their schedule, and how the owner manages capacity. The core need wasn't a booking platform — it was a capacity management tool with a client-facing layer.

We built a focused system: clients see available classes and book with one tap. Instructors see their daily roster. The owner sees everything — occupancy rates, popular time slots, and waitlist demand.

The waitlist was the key feature: automatic promotion when a spot opens, with a configurable expiry window so reserved spots don't go to waste.

Technology Used

  • Next.js with a clean, mobile-optimised interface — most clients book from their phones
  • Automated notifications for booking confirmations, reminders (24h before), and waitlist promotions
  • Calendar sync — instructors see their classes in Google Calendar automatically
  • Simple admin dashboard — the owner manages everything from one screen

Timeline

  • Week 1: Discovery — shadowed a Monday morning to see the real booking chaos firsthand
  • Week 2-3: Design and core build — booking flow, instructor view, admin panel
  • Week 4: Waitlist logic, notification system, calendar integration
  • Week 5: Soft launch with two classes, gathered feedback from regulars
  • Week 6: Full rollout across all classes

The Results

Three months after launch:

  • 90% fewer double-bookings — the system enforces capacity limits automatically
  • 40% reduction in no-shows — automated reminders catch people who forgot
  • 8 hours saved per week — no more manual reconciliation or booking confirmations
  • Waitlist conversion: 73% — when a spot opens, it fills within the expiry window
